A large acreage number can support an attractive presentation while hiding the cost and complexity required to reach a customer. Registration, local trial requirements, competitive standards, channel concentration, pricing, grower economics, and partner dependence can turn a large theoretical market into a difficult first investment.
Size the accessible opportunity
Total hectares or industry revenue describe scale. They do not describe how much of the market a new product can reach. Start by defining the crop, geography, use pattern, customer segment, and channel where the product has a credible advantage. Then account for registration timing, evidence requirements, adoption barriers, and the economics shared across the value chain.
Compare pathways, not countries
A market-prioritization exercise should compare complete development and commercial pathways. How quickly can the next value-bearing milestone be reached? Which local trials are required? Is the commercial standard clear? Can a partner provide market access and technical support? Does the product fit existing grower practice? Who captures the economic benefit?
A smaller market with a concentrated customer base, manageable registration pathway, and strong partner may create evidence and revenue sooner than a larger market with fragmented channels and high development costs.
Choose a market that teaches the company something
The first launch should do more than generate sales. It should help the company confirm its use pattern, refine positioning, establish channel capability, and produce evidence that supports expansion. A market can be strategically valuable when it reduces uncertainty for the next market.
Commodity scale can obscure the value pool
Brazil illustrates why production volume is an incomplete market signal. USDA forecast 671 million tonnes of sugarcane and 44.7 million tonnes of sugar for 2025/26, but each tonne of cane sits within a choice between sugar and ethanol, while field performance also affects sucrose concentration, fiber, juice purity, recoverable sugar, and mill throughput. A crop-protection or biological program aimed at “the Brazilian sugarcane market” therefore needs to specify the producing region, pest or stress, mill relationship, harvest window, product mix, and endpoint through which value is realized.
Cocoa demonstrates a different form of market risk. ICCO's November 2025 revision placed 2024/25 production at 4.698 million tonnes and grindings at 4.602 million tonnes, leaving a surplus of only 49,000 tonnes after a 489,000-tonne deficit in 2023/24. The apparent return to surplus was accompanied by a 4.3 percent decline in grindings, showing that a balanced headline can reflect weaker processing demand as well as stronger production. Market attractiveness for disease control, improved genetics, diagnostics, or farm rehabilitation cannot be inferred from the surplus alone; the analysis must separate farm-level need from processor economics, price transmission, and the ability of growers to fund adoption.
A country screen should quantify the path to the next milestone
A practical comparison includes addressable hectares under the proposed use pattern, expected treated-area penetration, registration duration and cost, local data requirements, price and margin structure, strength of the commercial standard, distribution concentration, technical-service requirements, and partner dependency. These variables can be converted into a risk-adjusted net-present-value model, but the model should also identify the assumption most likely to invalidate the result. Sensitivity analysis is particularly important when a forecast depends on rapid share capture, premium pricing, or performance observed in a different production system.
The first market should create transferable evidence. A launch that confirms product specification, claim, positioning, channel execution, and repeat purchase can reduce uncertainty in later markets. A large launch that requires simultaneous changes in formulation, registration strategy, customer education, and distribution may consume capital without creating a clear learning signal. Global strategy is therefore a sequence of evidence-bearing investments, not a ranking of countries by acreage.
